How Many Colors Should a Capsule Activewear Line Have?

The 5-color launch architecture - two cores, two neutrals, one wildcard - and the cash math that explains why color count, not style count, is what breaks first collections.

Ask ten founders how many colors their first activewear line needs and you will get ten answers between three and twenty. The honest answer is five - not because five is a magic number, but because of the cash math underneath it. Color is the quietest budget killer in this industry, and it hides in a multiplication most founders never run.
Here is the architecture that works, and the arithmetic that explains why.

The 5-Color Architecture

Two cores. Black and one deep neutral - espresso, charcoal or navy. These carry sixty to seventy percent of units sold, in every market, every season. Black leggings pay the bills; everything else is conversation.
Two working neutrals. Cream or ivory, and one mid-tone that complements your core (sage, stone, dusty blue). These make your line photograph like a brand instead of a product listing, and they cover the customer who owns enough black.
One wildcard. A single color with a point of view - the one that gets screenshot. If it sells, it becomes next season's story. If it does not, you sunk one fabric run, not your quarter.

The Multiplication That Breaks Budgets

Every color is not one SKU. It is every color multiplied by every style multiplied by every size. Fabric economics make it worse. Each new colorway often means a separate dye lot with its own minimum, a new lab-dip approval cycle, and fabric sitting in a color that may not reorder. Dye minimums are exactly the kind of hidden requirement that surfaces in MOQ planning - better there than at the deposit.

When to Add Colors

Not from Instagram. From sell-through. The rule that works: when a style in a core color restocks twice and still sells through, that style has earned a second color - and the second color should be a variation of what your customers already bought, not a mood. The timing logic is the same as adding new styles: winners earn expansion, speculation waits.
The exception is sets. If you sell matching sets, your color palette has to build complete sets in the same production run - which is another reason to keep the palette tight enough that every color pairs across styles. Set economics are covered in the matching set collection guide.

Common Questions

What is the most popular activewear color right now?

Black, by a distance that surprises people. Earth tones - sage, espresso, sand - are the strongest trend family of the last few seasons, but they are trend-supported, not trend-dependent. Build cores in colors that were selling ten years ago and will sell in ten more.

Do extra colors cost extra money?

Usually yes, in three places: dye lot minimums, lab-dip sampling time, and inventory risk. Within one fabric, running existing colorways is nearly free; a new colorway is a small project. Quote comparisons should therefore hold color count constant - same principle as in the first collection guide.

Can I do custom colors outside the standard range?

Yes - Pantone-matched dyeing is standard in custom development, with lab-dips approved before bulk. It costs a cycle of time, not a fortune. The path is on the custom development page.

Should limited editions be part of the plan?

From season two, yes - one limited drop a quarter keeps the brand alive between restocks. But limited editions are a marketing tool built on a base that already sells, not a substitute for it.
